A TCO framework should cover at least these dimensions:
Purchased price — the price on the quotation sheet, but confirmed to include packaging, palletising and ex-works loading. Some suppliers quote a bare price and additional charges only surface later.
Logistics and landed cost — the full cost from ex-works to your receiving warehouse: trunk transport, transit storage, insurance, duties, port charges and final delivery. Different suppliers may ship from different ports on different routes; landed-cost variance can easily exceed the unit-price discount.
Quality cost — the sampling ratio and estimated defect rate at incoming inspection, the historical frequency of production-line concessions, downtime losses traceable to material quality, and the share of after-sales claims attributable to raw-material responsibility. A new supplier’s quality cost is typically higher than an incumbent’s because of variation during the ramp-up period.
Inventory holding cost — if the supplier’s minimum order quantity far exceeds your single consumption batch, or lead-time variability forces you to carry extra safety stock, the additional warehousing cost and working capital tied up in inventory must be charged to that supplier’s TCO.
Payment-term financing cost — convert different payment terms to equivalent cash prices. An advance deposit is an early cash outflow; longer payment terms represent positive cash flow. Discount using the firm’s cost of capital before comparing.
Switching cost — the one-time cost of moving from the incumbent to a new supplier: new tooling, sample testing, process validation, system integration and staff training. If these costs are not reflected in the TCO, the switching decision rests on an incomplete basis.
Supply risk premium — assess the probability and impact of supply disruption for each supplier. Single-origin dependency, single-transport-route dependency, excessive customer concentration at the supplier, or exposure to natural-disaster and geopolitical risk in the supplier’s region should all carry a risk premium.
Only when these dimensions come together does a supplier comparison become a complete picture.

Four Things Community Messages Cannot Prove
No matter how professional a community message appears, four things cannot be decided on that basis alone.
Specification equivalence — a supplier says “equivalent standard,” but your technical team may see critical differences between standards. Only the technical team’s written confirmation is binding.

True boundaries of contract flexibility — the gap between quoting-stage promises and contractual terms can be substantial. Community discussions do not cover liability clauses, force-majeure provisions and price-adjustment mechanisms — the details that determine your negotiating room during execution.
The final output of strategic sourcing is not a supplier ranking table but a procurement recommendation supported by verifiable logic.
